How does the calculator value a retained customer?

Through lifetime value: the expected sum of discounted future earnings from that customer (the standard peer-reviewed definition). Extending average customer lifetime raises CLV, and the model also credits the acquisition spend you avoid by not having to replace churned customers.

Should I use the "5–25× cheaper to retain" figure?

Use it as a framing device, not a finding — HBR published the range but explicitly hedged it and cited no study. This calculator uses your own acquisition cost input instead, which is both more accurate and unarguable in review.
